Scharnhorst changed one major system at a time

Scharnhorst built on understood Deutschland guns, turrets, and communications, limiting major technical risk mostly to propulsion before the Bismarck class shifted novelty to armament.

Notes

The class benefited from a coherent development path rather than trying to integrate every new technology at once. Guns, turrets, communications, and much of the supporting equipment were familiar, while the engines supplied the principal uncertainty. Scharnhorst and Gneisenau could both reach about 31 knots, yet their cruising ranges differed by nearly 1,000 nautical miles because their turbine installations were not equivalent. The later Bismarck class shows that Germany learned from this propulsion experiment and produced much closer endurance figures. At the same time, adopting new 15-inch guns and turrets shifted integration risk into the armament. The comparison illustrates why evolutionary design works best when a navy changes a limited number of major systems at each step.
